The business tension
Freshservice had product-led surfaces and trial traffic, but not yet a repeatable PLG revenue motion. Execution was fragmented across teams, tooling was not consistently available and engineering capacity was constrained.
The opportunity was to prove that product marketing could turn observed product behaviour into commercial action without treating an in-app impression as revenue attribution.

What I saw
The useful segmentation was not a broad persona label. It was the intersection of account fit and observed product friction: ticket volume, resolution and response times, reassignment, knowledge-base usage and multilingual setup.
Admins were the right in-product audience because they could connect that operational pain to a commercial next step.

The strategic choice
I focused the first motion on expansion, where product signals and an existing customer relationship reduced ambiguity.

The operating model
Usage, workflow and performance signals surfaced likely product need.
Operational friction was translated into a specific value story and proof point.
Cohort rules, contextual nudges, conversion paths, retargeting and seller follow-up.
ARR and pipeline feedback determined the next experiment and broader motion.

Activation
- Launched the first Copilot expansion pilot to 577 mid-tier accounts with a controlled admin-facing placement.
- Built a 281-account retargeting cohort for viewers who had not booked a meeting, excluding accounts marked for churn or risk.
- Extended the logic into additional product, digital-tier and newly onboarded cohorts, varying messages by region, maturity and proof need.

Commercial movement
The first pilot produced a 44% view rate and 3.36% click-through rate, contributing $71.3K in ARR and $35.4K in pipeline, or $100K+ in combined commercial impact.
The pilot established a repeatable way to connect product behaviour, contextual value communication and commercial follow-through.

Reflection
PLG is not a distribution channel; it is a learning system. Connecting behavioural evidence to a value hypothesis, then closing the loop with sales and revenue data, created enough signal to earn the right to build broader motions.
